Fall back to proxy indicators: help-desk ticket volume related to the old vs. new process, manager-reported workflow completion, or a simple weekly self-report survey. Imperfect telemetry is still far better than waiting for a quarterly business review to reveal adoption gaps.
What's the single biggest predictor of adoption failure based on this framework?
A Desire gap disguised as a Knowledge gap — employees who technically know how to use the new system but don't want to, because nobody made the personal case for why it benefits them specifically.
