How is this different from a standard shift-change or status huddle?

A status huddle reports what happened; the 4D loop requires ending with a named decision, an owner, and a deadline logged in writing. The difference is small in format but large in outcome — status huddles rarely change what the next shift actually does.

What if our data isn't real-time — we only get reports the next day?

Start with whatever cadence you have; a huddle built around yesterday's numbers is still far better than one built on anecdote. As the habit takes hold, use the decision log's gaps to make the business case for faster data access.

How do we stop the huddle from creeping past ten minutes?
